01 / Pressure

the system consumes.

Work keeps moving, but decisions, knowledge and client responsibility keep routing back to you. Growth adds activity without creating independence.

02 / Signal

the pattern appears.

The repeated delays reveal where authority, information and ownership are concentrated. The pressure is not random. It has a pattern.

03 / Decision

one choice changes it.

Choose one recurring pressure worth changing first. Define what should happen, who should own it and what good looks like.

04 / Redesign

the system reorganizes.

Clarify the decision, handoff and evidence. Then test the new way of working inside the real business.

05 / Capacity

life returns.

The work keeps moving with less founder rescue. The capacity that returns can go toward growth, family or the next opportunity.

The Seven Business Systems · what gets designed
↓ scroll the system

every business is designed.
the only question is whether that design is intentional.

Who this is for

the business has grown. the design has not.

You built a respected service business and a capable team. Yet key decisions, client relationships and quality control still find their way back to you. The company has grown to roughly 5 to 19 people, but your freedom has not grown with it.

  • The same decisions keep coming back to you.
  • Important work slows down when you are unavailable.
  • Knowledge lives in your head, or one other person's.
  • The team has tools, but still relies on manual handoffs and memory.
  • Growth has added coordination faster than it added margin.
  • You are weighing another hire, without knowing whether the work should exist in its current form.
  • People are using AI, but the work around it is still unclear, duplicated or waiting for approval.
  • You need the business to make room for what is next: growth, family, health, succession or a time-sensitive opportunity.

Recognise four or more? That is a design condition, not a discipline problem. Design conditions can change.

If the business waits for you

you built a team. the business should not still have to wait for you.

Approval queues, inconsistent delivery, founder-owned relationships. Decision rights, knowledge and trust are all still concentrated in one person.

The Business Design Score

where does the business still depend on you?

Your path begins with seven questions. The Check identifies the operating pattern creating the most pressure, explains why work keeps returning to you and gives you one specific move to test this week. You see the result before entering an email.

  1. Step 01

    the 90-second check

Seven questions · about 90 seconds · no email

Names the pressure pattern you are running under, the dependency creating most of it and one manageable first move. You see the result before entering an email.

  2. Step 02

    the complete business design score

28 statements · seven rounds · about seven minutes

Shows what is already working, where founder dependency may be produced and what to redesign first. Your result gives you clear priorities, not a generic maturity number.

The Check is not a shortened Score. It is a different instrument with a different job: it gives you something useful before it asks you for anything.

Layer one · what gets designed

the seven business systems

The parts of the business you actually redesign. Every business runs all seven, whether or not anyone designed them.

  1. Direction
  2. Demand
  3. Value Delivery
  4. People and Capability
  5. Decision and Governance
  6. Knowledge and Technology
  7. Economic and Regeneration
Layer two · what gets measured

the seven score dimensions

The qualities and outcomes the assessment measures. Each one is read across several systems at once.

  1. Strategic Clarity
  2. Customer Value
  3. System Coherence
  4. Human Capability
  5. Leverage and Simplicity
  6. Economic Resilience
  7. Freedom and Regeneration

These are two different layers, not two names for the same thing. There is no one-to-one map between them: a single dimension is measured across several systems, and a single system shows up in several dimensions.

What is creating the pressure

Decisions that only you can make are sitting in a queue behind you. The work is not the constraint. The routing is.

Your first move this week

Pick the one decision people wait on most often and write down the rule you already use to make it. Give it to one person and let them run it once.

How change becomes real

start with one pressure. build from evidence.

You do not need to redesign the whole business at once. Begin with the clearest pressure, test one change in real work and expand only when the evidence says it holds.

01 / See

name the pattern

Find the recurring pressure and see why it keeps routing back to you.

02 / Choose

select one change

Define the smallest redesign that can create a visible difference.

03 / Test

run it in real work

Give the change an owner, a human boundary and evidence to review.

04 / Extend

keep what holds

Expand only what the evidence shows can work without founder rescue.

What we actually believe

five things that decide how a business feels to run.

Business Design changes the operating conditions beneath the pressure: who decides, how work moves, where knowledge lives, what technology carries and how the business creates capacity without automatically adding people.

  1. 01Founder dependency

your business should not have to wait for you.

  2. 02Complexity

growth should increase value faster than it increases complexity.

  3. 03AI

    design before you automate.

  4. 04Capacity

create room without automatically adding headcount.

  5. 05Human value

let technology carry the right work, so people keep the judgment.

Questions people ask

the fair objections, answered plainly.

Straight answers before you spend time or money.

“Will this create more work for me?”

The first step is seven questions. If you continue, you focus on one recurring pressure and one bounded change, not a company-wide overhaul.

“Is this another assessment followed by a sales pitch?”

No. You receive your Check result before entering an email. The complete Score explains what is working, what is creating pressure and what to address first.

“Will we have to replace our tools or processes?”

No. We preserve what works and redesign only the decisions, handoffs or ownership creating unnecessary dependence.

“What if the real problem is a person?”

The method does not avoid performance issues. It helps separate a capability problem from unclear ownership, missing decision rights or a poorly designed workflow.

“Is this an AI course?”

No. AI is one design tool. The work is deciding what technology should carry, what people should own and where human judgment must remain.

“What happens after the Score?”

You receive an immediate next action first. Then you can implement independently with the First Move Kit or choose guided support when the pressure crosses several parts of the business.

Behind the method

built by someone inside the work.

Business Design was created by Brandon Sinclair, Director of Strategy and Partnerships at Sinclair Creative Agency. It grew from operating inside founder-led businesses where partnerships, client delivery, systems and new technology repeatedly converge on too few people.

The method turns that pressure into a practical sequence: see the condition, redesign one constraint and test whether the change holds in real work.

Built in the open

see what changes when the work is redesigned.

Business Design is a new method built from operating systems already working in live businesses. These examples show the condition before, the design change and what now happens without relying on memory or founder intervention.

Operating example · live
Applicant intake and follow-up
Before: applicant status lived in three places at once, and whether anyone got followed up with depended on a person remembering to look.

After: one source of truth for applications, a nudge sequence that fires on days-since-signup and payment status, and a ten-minute review every Thursday that flags who needs a human touch.
each system does one jobNo overlap · no one holding it in their head
Operating example · live
Partnership value and proposals
Before: the value of a partnership got explained live on a call, slightly differently every time, and only the founder could explain it well.

After: the prospect selects what they want, sees the value as they build it, and submits. The proposal assembles itself from what they chose.
the pitch stopped needing one personHuman approval remains required before anything is sent
Recognition example · not client proof
what founder dependency sounds like
“I have my own assistant, which is AKA my notes on my computer.”

Said in passing, describing how he keeps track of client emails. Nothing about his business is broken. It simply all runs through him. That is the condition the Check is built to name.
